The Challenge

Encompass Digital Media operates four global subsidiaries: North America (largest subsidiary), EMEA, APAC, and LATAM. The biggest challenge was integrating these regions’ respective ERP systems, each with unique local requirements like tax and e-invoicing. The business lost visibility during consolidation and reporting, prompting the decision to adopt a unified system of records and begin its journey with NetSuite implementation.”

During the implementation, Encompass decided to roll out NetSuite in the order of North America, EMEA, APAC, and LATAM due to the size and complexity of each region’s requirements. Concurrently, they were establishing a Shared Service between North America and EMEA. This involved numerous moving parts and tight deadlines. Additionally, over 200 users across different countries needed training to ensure proper adoption.

Post-implementation, the business compiled “Phase 2” requirements to enhance process efficiency and streamline operations. Before proceeding, they sought to identify the true pain points. A major issue was the billing solution, which required significant time and effort to create invoices on specific schedules. Additionally, numerous rules needed to be accommodated to automate billing in NetSuite.

Planning – During the planning stage, we recommended implementing an agile methodology to address stakeholder apprehensions. This approach also ensured that once the largest region adopted NetSuite, other regions would follow with minimal hesitation. We carefully managed timelines to avoid conflicts with other ongoing business activities.

Requirement Gathering – The implementation team needed to gather both universal requirements for all regions and specific requirements for each region. This approach ensured low future maintenance and proper NetSuite implementation before each regional go-live. Given the tight timelines, the business had to ensure all implementation components, including dependencies, were completed promptly.

Development – The implementation team developed the solution based on gathered requirements, ensuring all were met and accounting for any changes or scope creep during the development cycle. They conducted process area demos to ensure all users understood the developments.

Testing – Each region conducted testing based on their NetSuite requirements and reported any issues. During testing, users raised new requirements; some were addressed immediately, while others were deferred to Phase 2.

Training – Given the large number of users, the implementation team adopted a “Train the Trainer” approach to ensure proper training and readiness for day-to-day tasks from day one.

Go-Live – During go-live, the implementation team resolved issues related to the NetSuite implementation and deferred any non-essential issues not included in the original plan to a future phase.

On Going Support – During this phase, BA implemented Billing Customization, enabling automated billing. This significantly reduced manual data entry and resolved incorrect billing issues for the business.
